when I get it "brown like toast" its still flexible but hard on the outside, is this correct? Or should it be rock hard?

How are you heating it up? ... like, what are you using to do it?

(I've seen some people using a hand-torch and that's not the way to do it!)

Ya got that right! DON'T USE A TORCH! I don't know about you but, I had the same thing... when it was warm / hot but after it cools off, it get hard!
